American’s 737-800 Problem: All Eggs, Weak Basket |

The Boeing 737-800 is the main workhorse among US airlines. There are, by recent count, as of July, 784 in service with US airlines. The next largest fleet among these airlines is the E175 at 717. The nearest Airbus is the A321 at 429. How the 737-800 performs guides us to how the industry performs. If that model experiences an operational hiccup, schedule disruptions could be catastrophic. With that background, here's some information that guides you to what we have uncovered. American Airlines operates 303 of these aircraft, by far the largest US operator. The next biggest is Southwest at 190. What this tells you is that American is the most vulnerable to anything going wrong with this model. And that's what makes this interesting: the 737-800 has proven remarkably reliable. American's exposure here isn't a reliability story at all. [caption id="attachment_196923" align="aligncenter" width="640"] US DOT; AirInsight[/caption] The Data Model Breakdown The model we are sharing is based on our analysis using the US DOT's On-Time dataset, with data for 2026 through July. Because that source includes tail numbers, we are able to identify every aircraft flown. Thresholds are established using macro-industry baseline distributions across the active narrowbody fleet: the 15% disruption rate marks the empirical upper quartile boundary where maintenance reliability begins to degrade significantly, and the 3,000-minute delay ceiling isolates the top tier of annual cumulative mechanical friction, separating standard line-station variability from chronic fleet drains. The outcome of these guidelines are shown in the chart above. American Airlines' Achilles Heel If a picture says a 1,000 words, this picture sums the situation up immediately. Whereas the overall US 737-800 fleet in the bottom left corner is 46.5%, at American only 27.5% of its fleet is there. The bottom left quadrant is the optimal zone. [caption id="attachment_196925" align="aligncenter" width="640"] USDOT; AirInsight[/caption] Of the 894 single-aisle fleet at American, one third are 737-800s and of that, only 83 are in the optimal quadrant. This is an eye-popping number. Industry Context It's one thing to claim American is at risk, it's better to show the context. American is substantially more exposed to this model than it's peers. On top of that, the model at American is not performing like it does among its peers. The fleet column and exposure columns highlight the vulnerability. Only American has more than one-third of its single-aisle fleet in this model. [caption id="attachment_196927" align="aligncenter" width="469"] US DOT; AirInsight[/caption] Focusing on the bottom left as the optimal zone, Alaska is at 75%, Delta is at close to 50%, Southwest is at 25% and United is at 87%. Southwest is close to American's result but is only 24% exposed. Southwest: A Different Kind of Exposure Southwest looks like American's mirror image, and that's what makes the comparison useful. Southwest operates 190 737-800s — second only to American — and its optimal-quadrant result of 25% is close to American's. On the surface, that reads like two airlines with the same problem. They don't have the same problem. Southwest's 737-800s make up 24% of its single-aisle fleet. American's make up one-third. Southwest's weak optimal-zone number is an operational issue — the aircraft aren't performing well regardless of who flies them. American's is a compounding problem: a below-average optimal-zone rate stacked on top of the highest concentration in the model of any US carrier. Put differently: if the 737-800 has a bad year, Southwest absorbs it across a smaller share of its fleet. American doesn't have that cushion. Southwest shows the model can under perform without capsizing the airline. American shows what happens when the same under performance lands on a carrier with nowhere to hedge it. Bottom Line American isn't just carrying more eggs in one basket — one out of every three single-aisle aircraft it flies is a 737-800, more than double Southwest's 24% exposure. The problem is that the basket itself is weaker than it should be. Only 27.5% of American's 737-800s sit in the optimal performance zone, well below the fleet-wide benchmark of 46.5% and behind every peer we measured except Southwest. That combination is what makes American's position different from Southwest's. Southwest's aircraft are under performing too, but they make up a smaller share of the airline's overall operation — a bad basket that isn't holding most of the eggs. American has both problems at once: the heaviest concentration in the model of any US carrier, and a below-average share of that model performing where it should. Either issue alone would be manageable. Together, they leave American with the least room in the industry to absorb anything going wrong with the 737-800.
