Delta Sees It. American and United Don’t. Yet.

The US airline market has spent 25 years upsizing aircraft. The data suggests that the cycle is approaching an inflection point — not toward larger narrowbodies, but toward something smaller and smarter. The fuel-efficiency data suggest that the next major US fleet modernization opportunity may not be another larger narrowbody, but rather a new-generation 100-150-seat aircraft capable of delivering A320neo- and 737 MAX-level economics in smaller markets. That specifically points to the crossover jets, like the A220 and E195-E2. The former has a big customer in Delta. The latter only has Avelo. Looking at the data for American and United, the opportunity is there. The Delta Question — And What American and United Are Missing Delta Air Lines is the only Big Four carrier with a clear answer to the right-sizing problem. Its A220-300 order — now over 100 aircraft — is a direct bet that the 100-150 seat segment can deliver mainline economics on thinner routes that previously required regional partners or oversized narrowbodies. Delta's fuel efficiency index score reflects this: the A220 is moving to the upper-right quadrant of the efficiency chart, combining strong ASM/gallon performance with growing network importance. American and United have no equivalent. American's narrowbody fleet is heavily concentrated in the 737 MAX 8 and A321neo — both excellent aircraft, both optimized for 180+ seat markets. United's position is similar. Neither carrier has a credible answer for the routes where a 150-seat aircraft is too large and a 76-seat regional jet is too small. That gap currently gets filled by aging A319s and older 737 variants — exactly the aircraft our fuel-efficiency data flags as the highest-priority replacement targets. The E195-E2 has one US customer: Avelo. That's a telling number for an aircraft that, on paper, fits American's and United's gap precisely. Whether the hesitation is about fleet commonality, or simply the bandwidth required to introduce a new aircraft type into an existing operation, the result is the same — two of the world's largest airlines are running aging, inefficient metal on a significant portion of their networks, with no clear replacement in sight. That is the gap our data has identified. Delta is filling it. The question is when American and United decide they have to, too. As always, here's the data explaining our thinking. The 25+ Year History The big picture shows the ASM/Flight since 1Q00 through 1Q26. That's a long and useful period to look at. It's clear that regionals and turboprops are not where the market growth is. Regional jets and turboprops show limited ASM/Flight growth over 25 years. The US market has consistently rewarded range and payload over frequency and small-market reach. For the same reasons that passenger trains offer limited value in the US, aircraft that are range- and payload-limited do as well. Let's start with seats. We see steady growth, and even post-pandemic, the trend remains intact. US airlines have upsized aircraft for over 25 years. Now an interesting view appears. Among single-aisles, load factors remained remarkably stable even as aircraft were upsized. After the pandemic, we see a gentle decline in load factor. Aircraft size kept growing. Did the airlines get this right? After all, if bigger aircraft are as full as smaller aircraft, the bigger aircraft are doing very well. Economies of scale drive down costs, and that is the Achilles' heel of the industry. Splitting the fleet into generations, we can see the load factors weren'timpacted. It was the current generation that drove growth. Newer aircraft have more seats, though they might not be physically larger. Think 737 MAX and A320NEO compared to the previous generation. Now let's dig into the Big Four airlines specifically. The Big Four Fleets Simplifying the analysis to focus on what matters most for fleet replacement decisions, let's focus on the perennial favorite: ASM/Gallon. The tables below can be scanned-the more green an airline has, the better. Delta and United show the most red because they have some of the oldest aircraft. The key aircraft on these tables ready to be replaced is the A319. Its fuel burn is too high. The older A320s are close. The Fuel Efficiency Index measures an airline's fleet fuel efficiency relative to the industry average. The metric is calculated by weighting each aircraft model's fuel efficiency (ASM/Gallon) by its share of the airline's available seat miles, then comparing the result to the industry average. A score of 1.00 represents average industry efficiency, values above 1.00 indicate a more fuel-efficient fleet, and values below 1.00 indicate a less efficient fleet. This approach captures not just how efficient individual aircraft are, but also how heavily each aircraft type contributes to an airline's overall capacity. [caption id="attachment_195217" align="aligncenter" width="830"] US DoT T2; AirInsight[/caption] Our fuel-efficiency analysis shows a clear pattern: airlines that have deployed large numbers of new-generation aircraft (A321neo, A320neo, 737 MAX family) achieve meaningfully higher ASM per gallon than airlines relying on older fleets. These aircraft occupy the upper-right portion of the chart, combining strong fuel efficiency with growing importance in airline networks. However, the analysis also reveals a notable gap. Many of the industry's largest ASM-producing aircraft are still legacy narrowbodies such as the 737-800, 757-200, A319, and A320. While newer aircraft have improved efficiency, most of the available next-generation options are concentrated in the 180-240 seat category. Below that size range, airlines often face a choice between: Regional aircraft with limited capacity and range. Aging 100-150 seat aircraft such as the A319, 717, E190, and older 737 variants. Larger A320neo, A321neo, or 737 MAX aircraft that provide more seats than a market can support. The Opportunity The data suggests a potential opportunity for a purpose-built, next-generation aircraft in the 100-150 seat segment. Such an aircraft could: Deliver fuel efficiency similar to the A320neo and 737 MAX families. Replace aging A319s, 717s, and early-generation 737s. Allow airlines to right-size capacity in thinner markets. Improve network economics without forcing airlines to upgauge to larger aircraft. Bottom Line While today's most fuel-efficient aircraft are clustered toward the right side of the chart, there are relatively few aircraft in the 100-150 seat category (A220) that occupy the same high-efficiency position. The industry's fleet replacement cycle has largely focused on larger narrowbodies, leaving a gap between regional jets and mainstream single-aisle aircraft. The next major US fleet renewal cycle won't be driven by upsizing. It will be driven by right-sizing. The airlines that figure that out first — and find the aircraft to execute it — will have a structural cost advantage over those that don't.
